Why CSOs are key to value-led sustainability

Chief sustainability officers are helping to demonstrate why creating value from sustainability is an imperative for their organizations.

High-performing companies are increasingly taking their ESG responsibilities seriously. They appreciate that paying attention to the longer term, to stakeholder perceptions, and to the social and environmental consequences of their products is good for business as well as the planet.

This process has been underway for some time – with encouragement from investors, governments, communities and customers – but is expected to be accelerated by the recovery from the COVID-19 pandemic. If COVID-19 has taught us anything, it is that we should prepare for the worst rather than hope for the best.

The post-COVID-19 world is likely to be one of inclusive capitalism, where environmentally-conscious, purpose-led companies prevail. Consumers increasingly make purchases based on how brands treat their staff, whether they respect the environment and if they support local communities. Shareholder capitalism is being replaced by stakeholder capitalism.

As a result, there have been widespread calls for a “Green Recovery” from COVID-19, using economic stimulus packages that prioritize environmentally-friendly infrastructure projects, and to “Build Back Better.”

Some companies have led the way by appointing chief sustainability officers (CSOs), who have become one of the newest members of the C-suite. CSOs drive the formulation and execution of an organization’s sustainability strategy, with some, though far from all, reporting to the chief executive.

I hope to see major businesses around the world appoint suitably empowered chief sustainability officers to ensure sustainability is central to business strategy, decision-making, procurement, supply chains and customer engagement.

Sustainability and the S30

The importance of this role has been recognized by the creation of the S30 forum, which brings together 30 leading CSOs with a mission to “accelerate business action on sustainability.” Launched by The Prince of Wales’s Sustainable Markets Initiative, in collaboration with the EY organization and communications company Freuds, S30 members represent companies with a total market capitalization of $6.7t, revenue in excess of $2.3t and more than 5 million employees.

Members have been drawn from the most influential businesses in the world covering a wide range of sectors, including consumer and industrial products, energy, financial services, life sciences and technology.

Speaking at the S30 launch event, The Prince pointed out the “crucial role” of the private sector in solving health, climate and biodiversity crises. However, he suggested that no business or industry could do this alone and called on all major businesses to appoint a CSO or equivalent (see video below).

“The role of the CSO is fast becoming one of the most important and influential roles in the corporate world and is increasingly central to market competitiveness. I very much hope to see major businesses around the world appoint suitably empowered chief sustainability officers to ensure sustainability is central to business strategy, decision-making, procurement, supply chains and customer engagement,” he said.

Protecting profit and the planet

While many companies want to do the right thing by becoming more sustainable, they also want their efforts to deliver real financial value. In the current challenging times, it can be tempting to see sustainability policies as a cost rather than a means to add value and, therefore, something that can be cut back.

CSOs, along with their chief executives, have a role to play in explaining how profit and purpose can be complementary – environmentally-conscious companies do not just protect the planet, they protect financial performance too.

Shareholder support for an ESG focus

One stakeholder group is certainly convinced of the link between ESG performance and financial success. Larry Fink, CEO of asset management company BlackRock, recently told Bloomberg that investors are shifting to ESG-focused firms and “the best companies with those factors … are outperforming their peers.”

In the end, shareholders are likely to drive companies to care about ESG whether they like it or not. And there is increasingly no place to hide. The 2020 EY Institutional Investor Survey found that, of the 98% of investors surveyed who assess ESG, 72% carry out a structured review of ESG performance, compared with just 32% two years earlier. Moreover, many of those who currently use an informal approach, plan to move to a more rigorous regime (39%).

The move to value-led sustainability

What we are currently seeing is a shift to sustainability becoming part of a value-based narrative. CSOs and their C-suite colleagues can facilitate this transition to value-led sustainability (VLS), turning ESG into a business, as well as a moral, imperative. Companies that are successful in this transition may increase their earnings, and therefore their total value, as a result of becoming more sustainable.

There are three key questions:

  • Is sustainability embedded within the organization’s strategy and is there a business plan to support this?
  • Is sustainability seen as an opportunity to find new customers, and increase revenue and market share?
  • Has the organization clearly articulated the value of sustainability to internal and external stakeholders?

We are currently seeing sustainability becoming part of a value-based narrative. CSOs and their C-suite colleagues can facilitate this transition to value-led sustainability, turning ESG into a business, as well as a moral, imperative.

Companies should examine what new customers they could attract by becoming carbon-negative or achieving net-zero emissions, and how existing customers would respond to such a move. Working with the chief executive, there is a leadership role here for CSOs. Emissions targets are becoming more and more ambitious as organizations compete for competitive distinction, but it is important not to over-promise.

It is also important for CSOs to present a coherent story of their organization’s purpose and how it delivers long-term value to stakeholders, including employees. They can then move the narrative beyond environmental sustainability to purpose-led sustainability.

Whatever journey organizations take, sustainability will likely remain one of the defining issues of our lifetimes. Companies can make a lasting and positive social impact in the communities in which they operate, while still satisfying the financial demands of shareholders and other stakeholders.

As we plan for life beyond the COVID-19 pandemic, now is an opportunity to look to the future through a new lens. CSOs can help their companies to build an even better working world than before, where the way we live and work today does not compromise our ability to live and work tomorrow.
